What Attuned Leadership means…
Attunement is the ability to be fully aware of your own internal state, your thoughts and emotions, while being able to read what the system around you needs and aligning your response deliberately.
A leader who is attuned creates the conditions for honesty, clarity and ownership in the team, enabling the team to perform.
A leader who is not attuned, who is reactive and unable to see the impact they have, suppresses honesty, clarity and ownership, usually without knowing it.
The Attuned Leader Model
The Attuned Leader Model maps a leader’s position across two axes that together determine their impact on their team or system:
Vertical - the leader’s internal world:
Deliberate: When a leader is deliberate in their approach, the are behaving intentionally. They are aware of the thoughts and narrative they are bringing into their interactions. They take ownership and are open, curious and solution focused.
Reactive: When a leader is ‘reactive’ they can step into blame, excuses and behaving on auto-pilot rather than deliberately and with intention.
Horizontal - what the team experiences:
Support: The leader is more enabling, delegating, creating space.
Challenge: The leader is more directive, confronts issues directly and holds people to account.
Both support and challenge are needed, however, they are needed in balance and in response to what the team needs.
The model produces four patterns:
Shared Ownership (Deliberate and Support): The leader creates space, enables contribution and delegates ownership. The team takes responsibility and initiative. Honesty and clarity exist because the leader is present without dominating.
Decisive Clarity (Deliberate and Challenge): The leader sets clear standards, confronts issues directly, holds people accountable. Direction is clear without shutting down dissent. The team knows where they stand and can push back safely.
Passive Drift (Reactive and Support): The leader avoids conflict, over-accommodates and may even softens standards under pressure. The team experiences unclear expectations, diffused accountability and eroded honesty. Issues are overlooked.
Reactive Control (Reactive and Challenge): The leader takes over and overrides decisions under pressure. The team experiences micro-managing, compliance, and hidden risk. The team stops speaking up.
What Attunement builds:
An attuned leader who has done this work is characterised by four qualities:
Grounded: intentional, curious, open, consistent and holding space under pressure.
Present:fully aware of what is happening in themselves and in the room simultaneously.
Attuned: reading what the system needs and calibrating their response to that.
Aligned:choosing challenge or support deliberately in response to what the team needs to be at their best.
Grounded enables presence. Presence enables attunement. Attunement enables alignment. This is the developmental arc the model creates.
The three outcomes:
When a leader is attuned and deliberately choosing the right balance challenge or support, the team consistently experiences:
Honesty: people say what is true, not what is safe.
Clarity: expectations, standards and direction are unambiguous.
Ownership: people take genuine responsibility rather than compliance or dependence.
When honesty, clarity and ownership are present, the team performs at the level it’s actually capable of. Both are entirely within a leader’s influence to create, and what The Attuned Leader Model addresses.
